Offline runs (seed 42): npm run fix and npm run fix -- --target targets/researchbot. Every accepted fix beats the unfixed code on seeds the fixer never saw (p < 10⁻⁶). Dollar figures use stated assumptions: $20 per lost ticket, $15 per escalation.

The bug Bulwark found

Your agent passes its tests. It also just refunded a customer twice.

RefundBot retries refunds because payments are flaky. When a refund commits but the response is slow, the retry pays again. Nothing crashes, no test fails, and the money is gone. Bulwark caught it in 8 of 20 trials, wrote an idempotency-key fix, and proved it on 40 fresh trials.

Traced with Entire to the line that caused it: tools.ts:87, written in Claude Code session 8cdad8b4 from the prompt "start building something for this app".

How it works

Attack. Fix. Prove.

Four agents with separate jobs. The one that writes the fix never grades it. Every step is traced in neatlogs and checkpointed in Entire.

01
RED

Read the code

Finds the weak links: unguarded tool calls, blind retries, unchecked money moves.

  • file:line for every finding
  • Blast radius from Entire Graph
  • Who wrote it, from Entire checkpoints
02
RED

Attack

Injects real-world failures between the agent and its services, in a sandbox, 20 seeded trials per attack.

  • 8 attacks, plus ones Red invents
  • Plain-English business rules
  • Side effects read from the ledger
03
BLUE

Fix

Writes the patch with Claude through 0G, or from a playbook of known fixes, cheapest first.

  • Told exactly how each rule is checked
  • Competing fixes in a tournament
  • Remembers what worked last time
04
JUDGE

Verify

Re-runs every attack on fresh seeds against an isolated copy. Rejected fixes roll back to a checkpoint.

  • Significance test, no regressions
  • Reliability targets (SLOs)
  • Latency and cost overhead
05
GUARD

Prove

Ships a regression test with every fix, and proves it fails without the fix and passes with it.

  • Postmortem per attack
  • PR with before/after evidence
  • Remaining risk, never hidden
The attacks

Eight ways the world breaks your agent.

Each square is one sandboxed run of RefundBot. Top row: before Bulwark. Bottom row: after its verified fixes, on the same seeds.

Not tied to one agent

Point it at any agent. It brings its own attacks.

A target is a folder: its endpoints, sandbox, ledger and business rules. ResearchBot writes company briefs from the real Crustdata API, recorded once for 13 credits and replayed for free in every trial.

ResearchBot · real Crustdata data

"Brief me on retool.com and its key decision-makers."

  1. 6/20429No retry; rate limits end the run
  2. 11/20emptyEmpty people search → the agent invents executives
  3. 7/20cursorA cursor that never advances: ~2,000 calls and 800+ credits in 5 seconds
  4. 8/20fieldA record missing headcount → the model guesses one
✓ Resilience after verified fixes49% → 100%

The Judge rejected the fixes that only looked right.

A retry that ignores Crustdata's x-ratelimit-reset. A step budget that can't see a loop inside one tool call. "Just ask again" for an empty result. Each was rolled back to a checkpoint, and the real fix was proven on fresh seeds.

Rules include "every brief cites only data the API returned" and "never spend more than 5 API credits per brief", checked against the replayed ledger, not the agent's own claims.

Honest statistics

A lucky run is not a fix.

Most agents "prove" a fix with one passing run. Bulwark won't accept a fix until the numbers rule out luck, and it says so when they can't.

Confidence, not anecdotes

Every pass rate comes with its interval.

Wilson 95% intervals on every scorecard. A one-sided Fisher exact test decides whether the fix beat the unfixed code on the Judge's own seeds.

Reliability targets

Say the SLO. Bulwark runs exactly enough trials.

Exact one-sided Clopper-Pearson: the zero-failure trials needed to show a pass rate of at least your target, with 95% confidence.

"95% of tickets keep every rule"59 trials
"99% of tickets keep every rule"299 trials
"99.9% of tickets keep every rule"2,995 trials
Beyond the loop

Built to be trusted, not just impressive.

Every capability below leaves evidence a reviewer can check: traces, checkpoints, seeds, scorecards and diffs.

Fix tournament · real run

Two models compete. Only proof wins.

Each model proposes a fix from the same code. The Judge ranks them by verified resilience, then overhead, then diff size. Losers are recorded, not applied.

Generative Red

Red invents attacks.

Claude reads the agent's tools and writes new attacks as strict specs, never code. Only attacks that break a rule are kept.

Social engineering

Attacks through the chat.

Simulated customers claim authority or ask for someone else's refund. Bulwark adds an ownership check and proves it.

Strategy memory

Learns which fixes work.

Bulwark records which strategies the Judge accepted and tries them first next time. The same loop went from 8 attempts and 3 rollbacks to 5 attempts and none.

8 → 5fix attempts
3 → 0rollbacks
What testing one thing at a time misses

It found bugs in the fixes, and in itself.

Each of these is a real run, with its evidence in the repo.

Game day · several faults at once

Every fix passed alone. Together, they ran out of time.

Each fix bounded its own order lookup to 1s × 3 retries. Stacked before a refund, those bounded reads ran past the 5-second deadline in a latency storm. Bulwark added a run-wide time budget; Claude found a leaner fix in one attempt. On 400 trials the same stacking failed 2.25% of the time, too rare for 40 trials to see.

43% → 100%RefundBot under 16 attacks
4 / 5game days the single-fault fixes survived
Self-chaos

Bulwark attacks itself.

Its own Claude calls rate-limited, corrupted checkpoints, a patch that won't load, neatlogs down, crashing trials. The run still reaches 100%.

11 / 11recovered
5bugs fixed
Rules in plain English

Claude compiles the rules. Bulwark checks the compiler.

"Never call the same endpoint more than 20 times in one run" becomes a small, safe check, never code. It's self-tested on real trials before it's trusted, then caught 13 runaway pagination loops.

Trace diff

Every pull request

A resilience gate in CI.

A GitHub Action attacks every changed agent and fails the PR if it got less resilient than its baseline. Collaborators can comment /bulwark fix to get a verified fix as its own PR.

Incident replay

Every past failure becomes a test.

164 failing trials from 18 earlier runs, including ones read back from neatlogs traces, re-run against the current code. All 79 RefundBot incidents are fixed by Bulwark's patch.

Where Bulwark fits

Healing after the fact isn't enough.

Self-healing agents wait for something to break in their evals. Fault injectors break things and stop there. Bulwark does the whole job.
